SHL: From Embedded Deal Coaching to a Global Value-Based Selling Bootcamp

Engagement: Embedded sales coaching, and design and delivery of the SHL Value Selling Bootcamp (MEDDPICC-based value selling curriculum)

Overview

SHL, a global provider of talent assessment and people intelligence solutions, engaged Delta Learning to help its sales, account management and pre-sales teams sell more consistently and convert more of their pipeline. The relationship began in mid-2024 as a hands-on, embedded coaching engagement with the European sales team and grew, over the following year, into the design and global rollout of a structured, MEDDPICC-based value-selling curriculum — the SHL Value Selling Bootcamp — covering sales, account management and pre-sales populations, together with a dedicated coaching track for sales leaders.

The engagement was sponsored by Arthur Rassias, SHL’s Chief Revenue Officer, and led by Steve Bussey, founding partner of Delta Learning, who was embedded within SHL’s own commercial leadership team as Transformation Lead. The programme was built and delivered in close partnership with SHL’s own team, including Jen Lloyd Jenkins, who co-developed the 2025 training curriculum with Steve.

What Was Delivered

Phase 1 — Embedded Sales Coaching 

Delta Learning provided three days a week of on-site training and coaching for SHL’s European sales team, focused on pipeline conversion: validating opportunities, running regular and rigorous deal reviews, and coaching enterprise selling skills directly on live accounts — improving the quality of client meetings, proposals and outreach. A second strand focused on pipeline creation: improving the quality and quantity of first appointments and using white space analysis and account planning to drive cross-sell and upsell into existing accounts.

Phase 2 — The SHL Value Selling Bootcamp (designed and delivered 2025)

Delta Learning designed and delivered a full, MEDDPICC-based value-selling curriculum to embed a consistent methodology across SHL’s sales, account management and pre-sales teams globally. The bootcamp was structured as 11 modules across three phases:

  • Eight virtual 90-minute modules — Plan for Success (territory, account and activity planning); Manage Your Pipeline (pipeline health, qualification and forecasting); Discovery Part 1 (the GRID questioning structure); Discovery Part 2 (aligning pre-sales and commercial teams around the technical and commercial win); Value Quantification (M1/M2 metrics and ROI calculators); Pitch to Win (the SHL pitch framework and storytelling); Maintain Momentum (managing the paper process via a Mutual Action & Accountability Plan); and Negotiation Skills (value-based and price-based negotiation, trading variables).
  • A two-day, face-to-face Value Based Selling workshop (Module 9) — a full sales-opportunity simulation taking participants through an entire deal end to end, from first-appointment preparation and commercial and technical discovery calls, through MEDDPICC planning, presentation and proposal, to negotiation and a simulated won/lost deal review.
  • Two face-to-face coaching modules for sales leaders (Modules 10 and 11) — “Coach the Methodology,” equipping managers to coach the MEDDPICC-based approach and support the application workshop, and “Lead Deal Reviews,” embedding structured, ongoing deal-review discipline after the rollout.

The curriculum was designed to flex between a fully face-to-face delivery (run as an intensive four-day block) and a hybrid model — eight virtual pre-work sessions followed by the two-day application workshop — to suit different regional teams and schedules.

Objectives

Across the engagement, the programme was designed to:

  • Boost sales performance across SHL’s regional sales teams through structured training combined with continuous, live deal coaching, rather than one-off training events.
  • Improve pipeline conversion by validating opportunities earlier, running rigorous and regular deal reviews, and lifting enterprise-selling skills directly on real accounts.
  • Improve pipeline creation, including the quality and quantity of first appointments and cross-sell/upsell into existing accounts through white space analysis and account planning.
  • Equip sales, account management and pre-sales teams to apply the MEDDPICC framework consistently, ensuring thorough deal qualification and more consistent success in enterprise sales.
  • Embed value-based selling skills — from questioning and value quantification through to pitching and negotiation — so teams could sell both new and existing SHL solutions more effectively.
  • Build sales leaders’ capability to coach the methodology themselves, so the approach would be sustained and reinforced long after the formal training ended.

Key Outcomes

The clearest evidence of the programme’s impact is its trajectory: SHL renewed and expanded the engagement three times over roughly a year — from a three-month, Europe-only embedded coaching contract, to an extended Europe-and-US contract, to a commission in 2025 to design and roll out a full global value-selling curriculum. Delta Learning’s founder was embedded within SHL’s own commercial leadership team as Transformation Lead, reporting directly to the Chief Revenue Officer — a level of integration that reflects the depth of trust built over the engagement.

The programme itself scaled in step: from hands-on coaching on individual live deals to a structured, repeatable methodology spanning the full deal lifecycle — planning, pipeline management, discovery, value quantification, pitching, negotiation and close — reinforced by a dedicated management coaching track so the approach would outlast the rollout itself.
